Scaling to Teams
The same principles that work for one person scale to a team — but the implementation changes. When multiple people write with AI, voice consistency becomes a shared infrastructure problem, not just a personal practice.
Shared voice guidelines create consistency. Individual refinement creates authenticity. You need both.
Here’s the five-step process that works for teams of 3 to 50+.
Step 1: Define Brand Voice Specifically
Generic definitions don’t work. “Professional, friendly, and approachable” describes 10,000 companies. You need distinctive, specific, comparable definitions — the kind that tell a new writer exactly what to do.
Not this:
- “Professional, friendly, and approachable.”
- “Innovative and customer-focused.”
This:
- How formal? Give examples. “Conversational like Mailchimp, not authoritative like IBM.”
- How technical? Specify jargon tolerance. “Assume software literacy but explain architecture concepts.”
- Personality traits: “Irreverent about industry conventions, earnest about customer problems, direct about limitations, playful with examples.”
- What you sound like vs. competitors: “Stripe explains simply. We explain specifically. Atlassian is comprehensive. We’re practical.”
Critical component — what you DON’T sound like: “Never corporate platitudes. No motivational language. No hedged opinions. No jargon for jargon’s sake.”
Voice attributes (pick 3-4 and commit): Direct vs. Diplomatic. Casual vs. Formal. Technical vs. Accessible. Humorous vs. Serious. Bold vs. Cautious.
Document all of this explicitly with examples. If you can’t point to a real piece of your writing and say “this is what we mean,” the definition isn’t specific enough yet.
Step 2: Document Real Examples
Gather your best actual work:
- Best customer service emails — what got positive responses and solved problems
- Top-performing marketing copy — what drove conversions and engagement
- Internal communications people loved — what got forwarded and quoted
- Social media posts that worked — what got meaningful engagement, not just likes
Create a comparison document showing good vs. bad:

These comparisons make abstract voice guidelines concrete. A new writer can look at the “not this” column and know immediately what to avoid. Abstract guidelines without examples are ignored.
Step 3: Create Usage Guidelines
Define where AI should and shouldn’t be used. Without this, people either use AI everywhere (voice becomes inconsistent) or avoid it entirely (the system doesn’t deliver efficiency gains).
When to use AI:
- First drafts of blog posts and social media
- Research and competitive analysis
- Brainstorming and ideation
- Expanding bullet points into prose
- Formatting and consistency checks
When NOT to use AI:
- Crisis communications — requires human judgment and real empathy
- Sensitive HR matters — requires nuanced understanding of individuals
- High-stakes negotiations — requires real-time adaptation
- Executive communications from the C-suite — voice too important to delegate
- Anything involving confidential information
These boundaries prevent AI from being used in contexts where generic output could cause actual damage. The goal isn’t to limit AI — it’s to use it where it helps and keep humans in charge where it doesn’t.
Step 4: Train Your Team
Training process:
- Style guide workshop (2 hours) — covers brand voice, forbidden lists, context-specific guidelines. Not a lecture. Walk through real examples together.
- Hands-on session with AI tools — edit sample content together so everyone sees what the editing process looks like in practice.
- Submit 3 edited pieces for review — feedback loop before anyone publishes anything independently.
- Monthly calibration sessions — voice consistency requires ongoing calibration as the team and voice evolve.
Research shows 38% of AI adoption challenges stem from insufficient training. Focused, practical sessions work better than comprehensive day-long workshops. Aim for 30-minute training segments with immediate application rather than front-loading all information at once.
The training is never one-time. Voice evolves. New people join. Content types expand. The system requires maintenance.
Step 5: Living Documentation
The team style guide needs to stay current or it becomes useless.
Update triggers:
- Quarterly reviews — scheduled check-ins to update voice guidelines
- Major campaign launches — capture what worked in new contexts
- Team feedback — crowdsource improvements from writers actually using the system
- Market changes — evolve voice to maintain differentiation as competitors evolve
The guide should get more accurate over time, not more stale. Treat it as infrastructure that requires maintenance, not a document you write once and file away.
What This Looks Like in Practice
A tech startup with five writers implementing this process found that customers stopped asking “who wrote this one?” The voice became consistent without becoming generic. New writers got up to speed faster than before. Content volume increased without sacrificing quality.
That’s the goal: faster content production without losing voice, consistent brand experience across channels, new team members contributing quality content faster, scale without blandness.
While your competitors let AI make them generic, you’re using it to be more efficiently distinctive. In a market where most brands’ digital content is indistinguishable from one another, that distinction is a strategic asset — not just better writing, but competitive advantage.
